The easiest way of getting players to spread the hero points 'round is to give them situations which reward them have a wider diversity of abilities.
Show them a couple of more examples - even in a combat oriented game - a villain gets away 'cause he can ride fast or climb up a cliff; a malia crone lobs a few spirits of disease in their direction. You get the idea already from what you're doing.
When you spread into non-combat stuff (i.e. a riddling competition, asking to borrow an artifact or medecine bundle they need) you can make the point a bit more vigorously.
There again, you might be bangin' yer nut against a brick wall - if your players don't enjoy the same kind of game you want to play in.
