yes, that's just it. If delivering the message too
late IS an option, then you frame it that way. If one
of the players then says they're willing to die to
force a success, they need that as an option.
Sure, you could ask them to specify this at the time
you're framing it, but that's a bit like deciding
whether or not you're spending an HP before you roll
the die.
