This, ultimately, doesn't work for me. I like many aspects of what you wrote (and what is to be found in the Glorantha sourcebooks like Thunder Rebels), but it goes too far. The heortlings seem to be the ultimate communist utopia, where the clan owns everything and distributes the food and wealth of the clan fairly and equally along the clansmen.

At the same time we have thanes, carls and cottars, at their respective social neaches, ultimately based on individual (or at least bloodline and family) wealth.

That combination just doesn't work. The socialist utopia aspect of the heortling clans just breaks my suspension of disbelief, and this is coming from a scandinavian, green-party-voting socialist.
