I think it's quite reasonable to describe followers as taking wounds as they drop out. The only caveat is that you may need to hand-wave over the inevitable healing at the end of the combat, and thus shouldn't describe unambiguously crippling wounds. (The lack of this part of the game is one reason it plays faster than RuneQuest -- that is, you don't have to roll it out in Hero Wars.)
