It's not just failing, it's how you fail.
Take Yelmalio at the Hill of Gold, which is probably the most famous "failing". If your Yelmalian doesn't even try to fight Zorak Zoran, then he is changing the story just as much as the guy who defeats him. Maybe if he doesn't put up a decent fight, Zorak Zoran has time to kill and eat him rather than just steal his fire powers?
